Strategic pivot for CRE Success

CRE Success Principle: Training alone doesn't create results. It's the structure of consistent accountability, with clear goals, regular check-ins and peer support, that transforms knowledge learnt into meaningful outcomes.

 

Over the past two years, my focus at CRE Success has been squarely on helping commercial real estate principals so that they can lead their people to better performance, grow revenue in their businesses faster, and have less stress in their lives.

My commitment to this cause isn’t changing…but I’ve realised there’s an opportunity to serve more people in our industry.

Since 2021, I’ve run a program called Top Performer for commercial real estate agents. More than 100 agents have been through it, and many have achieved exceptional results.

But because of my “Five Ones” focus (as I discuss in episode 234 of Commercial Real Estate Leadership), it hasn’t been a priority in our marketing and sales for the past two years.

That changes this month. I’m relaunching and improving the program under a new name: CRE Success Agent Accelerator.

Its goal is clear: to help commercial real estate agents increase their annual production by at least $100,000 within 12 months.

Here’s how we’ll make that happen:

  •  Weekly sessions, including accountability, masterclasses, mindset coaching, and prospecting power hours
  •  A personalised Production, Development, and Freedom plan for every participant
  •  A community of motivated agents supporting each other

This program is for commercial real estate agents who want to upgrade their skills, elevate their mindset and get the accountability needed to grow their production. These are the three elements that I’ve noticed most agents need to achieve bigger results.

I am making a strategic pivot in my business over the next few months, and I want to bring you along for the ride.

Now, the reason why I am telling you about what I am doing is because I think there might be some valuable and relevant insights for you in what I am planning to do.

It might be of interest. It might be something that you can take and apply in your business.

I think it is also worthwhile for me to share this because it is going to keep me accountable to following through with these plans.

Plus, maybe, you can see some value in what I am planning to do and you want to come along for the ride, so let me tell you about it right now.

This is episode 234 of Commercial Real Estate Leadership. My name is Darren Krakowiak. I am your host.

I help commercial real estate principals to lead their people better, grow their business faster, and have less stress in their lives.

And I want to tell you about my plan for a strategic pivot in CRE Success, but I have to give you a little bit of historical context first.

So, in 2023, I came across a bit of theory about how to grow a coaching business. And this theory was called the Five Ones.

It is really about focusing on the area where you can create the most leverage and the most income, and generate the most value for your clients inside a coaching business.

At the time, I guess my focus was split between commercial real estate principals and commercial real estate agents.

In 2023, I got this theory, which I kind of embraced, that I should be focused more on one particular niche of the market, which for me became commercial real estate principals.

So, the Five Ones are:

  • One audience: commercial real estate principals.
  • One product: the Revenue Accelerator, the one-on-one work that I do with commercial real estate principals.
  • One sales mechanism: one way to convert a prospect into a client.
  • One platform: we build an audience, nurture, and produce content primarily for one channel, and for me that was LinkedIn.

If you do all these things right, the fifth one is that you can hit $1 million of revenue inside one year.

That was the theory. I took a fair bit of that to heart in that I really started to focus more on commercial real estate principals.

I changed the name of the podcast in 2023 from CRE Success: The Podcast to Commercial Real Estate Leadership to reflect the fact that I am more focused on serving commercial real estate principals, business owners, people who are at the head of boutique, franchised, and independent commercial real estate businesses.

In order to hit that income goal, there are a few different levers to pull:

  • How many clients you have.
  • How much each client is paying you each month.
  • How much leverage you have inside your coaching model.

For me, I still coach a lot of my clients one-on-one, rather than in a group, for my private clients—commercial real estate principals.

So it means that there is less inherent scalability in my current delivery model.

Recently, I have been rethinking this strategy and my approach, and considering where I can create more impact and reach more people.

Since 2021, I have had this fantastic program that I created called Top Performer. It is a six-module digital course for commercial real estate agents.

I have delivered it live to corporate clients. More than 100 students—agents—have been through the program. Many of them have achieved fantastic results, as evidenced by the many testimonials we have.

But because of the Five Ones, because I have been focused on commercial real estate principals, it has not been a focus of mine from a marketing and sales perspective over the past two years.

I feel like I have been keeping the content and value inside this product a little bit hidden from the industry, which is a disservice to a lot of people it could potentially help.

At the same time, I do not think I should just dust off the digital product and roll it out again.

I think there is an opportunity to improve it because one area where it could do better is providing accountability for the people who go through it, and providing a bit more support to help them get the results the program promises.

So, I am going to relaunch it.

But before I tell you about the plans here, I just want to be really clear about one thing: for my current private clients and for any potential private clients, I am still here to serve you.

I am not walking away from working with commercial real estate principals. I love working in this modality, and I am here to serve them.

So, let’s talk about the relaunch of the program.

I am going to call it CRE Success Agent Accelerator.

The program exists to help commercial real estate agents grow their production to increase their GCI by at least $100,000 within 12 months.

The tagline of the program is going to be: Upgrade your skills, elevate your mindset, get the accountability you need.

I want to explain to you now how I am going to do those three things, and then I would love to hear from you about any feedback, because I have not launched it yet.

I am going to do a soft launch—a case study—of this program, with a small cohort, towards the end of the month.

Before I do that, I thought I would share this with you and see if you have any thoughts about how we can enhance it before we do the soft launch.

So, the first promise is to upgrade your skills.

We are going to use the Top Performer program, the six modules that have been made especially for commercial real estate agents, along with other skills drills that have been created since then on prospecting, personal branding, time management, and a bunch of other workshops that I have run, along with new masterclasses that I will continue to create, to deliver on the promise of helping commercial real estate agents to upgrade their skills.

In fact, every single week in the program, each participant will be given access to a new module to consume.
All the content that we are going to provide to commercial real estate agents in this program will focus on three core areas:

  • Qualifying more leads (prospecting).
  • Converting better prospects (conversion).
  • Producing income efficiently (delivery).

What we are going to do inside the program is help agents do the reps that will make success inevitable faster.

We will also work on success enhancers like building your personal brand, activating client accumulation, and also working on your efficiency and effectiveness.

So, it is a really holistic curriculum to give commercial real estate agents all the tools they need to increase their output and grow their income.

The next part of the program is to elevate the agent’s mindset.

The key change we are making here is that every new participant will get a personalized PDF plan within their first month in the program.

PDF stands for Production, Development, and Freedom.

This plan has three goals attached to it:

  1. Production goal – the program is designed to help commercial real estate agents grow their production by at least $100,000 within 12 months. We will set a goal around that and show agents how they can get there.
  2. Development goal – identifying the one skill, habit, or trait an individual needs to develop so they have the capacity to hit that production goal.
  3. Freedom goal – deciding what participants will do for themselves while leveling up their capability and growing their production.

The PDF plan is how we will measure each agent’s performance.

It will ensure they are really clear on where they are going, how they will get there, and why it matters to them.

This is what we will use to keep them accountable to making real progress in the program.

The third part of the program is getting the accountability that commercial real estate agents need.

We are going to make some real improvements here to the existing program.

Because inside Top Performer, I hosted a live monthly masterclass for all members.

Well, we are going to improve the level of engagement with our members because we’ll going to start doing weekly sessions.

Here is what that looks like:

  • 1st Tuesday of each month: accountability coaching – reviewing how people are tracking toward their PDF plan, how they did last month, and what needs to be adjusted in the next month
  • 2nd Tuesday: the masterclass ( which we're currently doing, which includes Q&A with me.).
  • 3rd Tuesday: mindset coaching – to ensure people have the confidence and motivation to hit their goals.
  • 4th Tuesday: prospecting power hour – to ensure people are continually bringing new opportunities into their pipeline.
  • 5th Tuesday (when applicable): a bonus session with a special guest speaker.

The program will also include a community of motivated commercial real estate agents.

People who are motivated will be joining the program because there's a specific goal attached to why you join.

You will be surrounded by people who are serious about being the best they can be.

In that group, you can share wins, ask and answer questions, stay accountable, help others stay accountable, and learn from people walking the same path.
